African markets are not interchangeable. A brand that lands in Lagos with a particular tone will land differently in Nairobi, Cairo, and Johannesburg.
The architecture
A Pan-African brand needs three layers that travel together but are tuned per-market:
- Continental narrative — what holds across all markets.
- Regional tonality — how the narrative is voiced in each market.
- Local cultural reference — the specific cultural moments and metaphors a market recognises.
The failure mode is collapsing 1+2+3 into a single message that's been translated into each language. That feels imported, even when it isn't.
Practitioner notes
- Build the continental narrative first; tune downward to regional and local. Bottom-up is harder.
- Hire culturally fluent regional leads — not translators.
- Test the narrative against the trickiest market first. If it lands there, the rest are easier.
